These are two different starting points for the same underlying task, not two competing schools of thought - most teams end up using pieces of both, in a particular order. Keyword-first gap analysis starts from a competitor comparison: tools like Ahrefs' Content Gap report and Semrush's Keyword Gap tool generate a list of keywords a competitor ranks for that you don't, by their own descriptions of what the tools do. Ahrefs describes Content Gap as showing "keywords which your competitors' websites rank for, but yours doesn't," and Semrush describes Keyword Gap as "a side-by-side comparison between keyword profiles of up to five competitors." Both are ranking-difference tools: the unit of comparison is a keyword or a ranking position, and the candidate list they produce is only as good as the competitor set you choose to compare against.
ICP-driven gap analysis starts somewhere else: a validated pain point, buying-committee need, or sales objection, gathered from CRM data, sales calls, support tickets, or the buying-role and buying-job tagging the buying-committee and funnel page covers, with keyword-gap tools brought in afterward as one input among several rather than the starting filter. The practical difference isn't that one approach uses data and the other doesn't - both do - it's which data decides what makes the backlog in the first place.

Neither blind spot makes the other approach wrong on its own; they're reasons to run both, in the order that fits your backlog: use ICP research to decide what to prioritize, and keyword-gap tools to check that a candidate topic isn't already contested by a competitor, size the opportunity where volume does exist, or surface phrasing and subtopics you hadn't considered.
A short worked example: a keyword-gap pull for a mid-market expense-management SaaS company might surface "expense report software" (high volume, high difficulty), "corporate card reconciliation" (moderate volume), and "per diem policy template for remote teams" (near-zero recorded volume). Sorted by volume alone, the backlog would build the first topic and likely skip the third. Layering in ICP evidence changes the read: if sales calls with the company's actual ICP - distributed teams at professional-services firms - repeatedly surface per-diem policy confusion as a stated blocker, and account data confirms that segment converts well, the near-zero-volume topic can outrank the high-volume one despite the underlying keyword-gap data staying the same. How Competitor Content-Gap Analysis Changes for a Narrow ICP
Running a keyword-gap tool against a narrow B2B SaaS ICP needs three adjustments beyond what the tools do by default.
Use two competitor sets, not one. Build a set of direct product or business competitors - companies that serve a similar buyer to yours - to test strategic relevance, and keep a separate set of organic or SERP competitors that rank for the same topics regardless of whether they sell a competing product. Semrush defines organic competitors as "domains that rank for the same organic keywords... as the domain you've queried," with no requirement that they compete for the same customers, and Ahrefs' own competitive-analysis guide draws the same line directly: "some sites will compete with you for traffic but not for customers." Excluding a SERP competitor just because it doesn't share your ICP can hide the pages and formats a reader will actually encounter in the search results. Use ICP evidence to prioritize what the combined list surfaces, not to keep relevant search competitors out of discovery in the first place.
Validate ICP overlap from evidence about who a competitor actually serves, not from the competitor's own firmographic record. A firmographic tool like Apollo describes the company you search for - its industry, size, and similar attributes - not the makeup of that company's customer base; looking up a competitor's own record in a tool like this doesn't reveal who buys from them. To check whether a competitor's customers resemble your ICP, look at evidence about who they actually serve: customer stories and logo pages, public reviews, implementation or integration partners, community references, sales intelligence from deals you've competed for against them, or first-party win/loss data. Once you have a defensible list of the competitor's known customer accounts from evidence like that, a firmographic database can help enrich and compare that list against your own ICP definition - but that's a second step, not a substitute for gathering the evidence in the first place. Weight the resulting gap list by ICP fit before volume, not after. Keyword-gap platforms expose standardized SEO metrics and filters, which makes it easy to sort a list by volume, traffic potential, difficulty, position, intent, or related signals. For a narrow ICP, add an ICP-fit field outside the platform - in your working sheet, alongside your validated ICP tiers - and apply it before making the editorial decision, rather than defaulting to whichever sort order the tool opens to.

Ahrefs Content Gap and Semrush Keyword Gap serve the same core job, so most teams can standardize on one as the primary source rather than running both against every competitor by default - that's CoreAEX workflow guidance for managing cost and duplicated labor, not a claim that the two tools are measurably equivalent. Ahrefs and Semrush maintain separate proprietary keyword databases, so their coverage and estimates for a particular niche may differ; for a high-value or unusually sparse topic, a selective cross-check in the second tool can still surface keywords or metrics the first one missed. Pair whichever keyword-gap tool you standardize on with first-party customer and sales evidence. Where useful, use a firmographic tool to enrich, segment, or compare the known accounts behind that evidence, and use an operational layer for monitoring and cadence.
